Why Most Programs Focus On The Wrong Things
AI literacy has quickly become a priority for organizations. Budgets are being allocated. Programs are being launched. Employees are being encouraged—sometimes required—to “learn AI.” On the surface, this looks like progress. But if you look more closely, many of these efforts are built on the wrong foundation. They focus on tools, prompts, and features. They ignore the conditions required for competent use. And as a result, they are likely to produce activity—not capability.
The Problem Isn’t Awareness. It’s Application
Most AI literacy programs start with the same approach:
- Introduce the tools
- Demonstrate what they can do
- Teach basic prompt techniques
- Encourage experimentation
This creates initial engagement. People become more comfortable. Usage may even increase. But very little changes in the work that actually matters. Because the core problem was never awareness. And in some environments—especially those involving risk, compliance, or customer impact—that inconsistency becomes a serious issue. AI does not just accelerate productivity. It accelerates variability. Unless capability is clearly defined and reinforced, organizations risk scaling uneven performance faster than ever before.
What Most Programs Are Missing
The issue is not that organizations are doing nothing. It is that they are focusing on the most visible parts of AI, rather than the most important ones. Effective AI literacy requires clarity on questions like:
- What work should AI support here—and what should it not?
- What decisions remain human-owned?
- What inputs are acceptable or restricted?
- What outputs are considered usable, draft, or unacceptable?
- When is review, validation, or escalation required?
These are not technical questions. They are operational and governance questions. And they are often left unanswered. When they are missing, training becomes guesswork.
A Different Approach To AI Literacy
A more effective approach starts in a different place. Not with the tool. With the work. Instead of asking, “How do we train people on AI?” the better question is: “What does competent AI use look like in this role, in this context, under these conditions?” From there, organizations can:
- Define clear use cases.
- Establish boundaries and guardrails.
- Design practice around real decisions.
- Measure capability based on performance, not participation.
This shifts AI literacy from awareness to accountability.
